At its heart, RPA involves programming software with precise, rule-based instructions to carry out simple, repeatable actions.

AI agents, on the other hand, aren’t programmed—they’re trained. After training, they handle tasks independently using tools such as natural language models and computer vision to manage complex scenarios and make decisions.

So, what does this mean for the types of problems each one can tackle? And more importantly, how do you decide which tool to use in a specific scenario?

What Robot?

Robots, bots, virtual assistants, and increasingly “digital workers” are terms commonly used to describe any machine designed to assist with work. This goes back to 1961 when General Motors first installed mechanical arms on their production lines.

The word “robot” refers broadly to any machine capable of automating tasks, regardless of whether it uses advanced algorithmic or machine learning techniques known today as AI. RPA typically refers to software-based robots rather than physical machines.

If you’ve ever used ChatGPT or another generative AI chatbot in “reasoning” mode, you may have seen how it processes queries step-by-step. Rather than just answering a single question, it can apply this reasoning capability to complex, multi-stage operations.

To highlight the difference, imagine a collection of customer service emails and how each technology would process the same dataset:

With RPA, you could extract details like sender information, subject line, and timestamp. These can help build email records and sort messages based on keywords.

An AI agent, however, could assess the tone of the message through language processing, rank it according to urgency, and even compose and send a customized reply. Over time, it improves its performance by learning from previous interactions to achieve better results.

While AI agents represent a newer and more advanced technology, they aren't always the optimal choice for every situation. So how do you determine the right fit?

So, How Do I Choose?

Here are some questions to consider when deciding whether AI agents or RPA are best suited for your automation initiative:

Is the task defined clearly and accomplished through repeated actions on a daily basis? If so, RPA may be ideal.

Is the data well-organized and formatted, or is it messy and unstructured? If everything fits neatly into rows and columns like in a spreadsheet, RPA is likely the better option.

Does the task require making decisions based on understanding human language, behavior, or intent? In such cases, AI agents would be more appropriate.

Will the process evolve during execution, or will your tools need to adapt to new data inputs? AI agents would offer greater flexibility here.

Ultimately, many initiatives benefit from a blended strategy. When tasks involve both routine automation and intelligent decision-making, combining both approaches can deliver the most effective outcome.

For instance, an HR onboarding system might use RPA to handle access setup, form processing, and document filing. Meanwhile, AI agents could provide personalized responses, offer tailored guidance, and monitor the entire system to ensure smooth operation.

As automation strategies evolve, the ability to recognize when and how to deploy specific technologies—or combine them—will play an increasingly vital role in driving business success.
